How to See What You Are Missing

For your next team project, add a shared non-billable category called internal coordination. Ask every team member to log time there when they are doing anything project-related that is not direct client work.

No judgment. No pressure to minimize it. Just log it.

At the end of the first week, add it up. Most teams find they logged 15 to 25 percent more hours than they expected once coordination time is visible.

Now apply that to your project budget. If you estimated 80 team hours and 20 of them are actually coordination overhead that you did not price in, you just found where the margin went.

What to Do With the Data

Once you know your coordination overhead ratio for a team project, you can price it in from the start.

If a project requires four people across six weeks, you know from past data that coordination adds roughly X hours per person. That goes into the estimate. It either increases the budget or it adjusts how many people you put on the project.

Either way, you stop absorbing it silently.
