How to Price Your Next Project Using Team Capacity Data

Before you quote, check what your team actually has left to give. Capacity data tells you more than gut feel ever will.

Most project quotes start in the wrong place. Someone eyeballs the scope, guesses at hours, and adds a buffer that feels reasonable. The problem is that buffer ignores one critical variable: how much actual capacity your team has when this project starts.

Pricing without capacity data is like quoting a delivery time without checking if your van is already full.

What Capacity Data Actually Is

It is not complicated. Capacity data is the gap between your team's available hours and the hours already committed to active projects.

If you have three people working 30 billable hours a week each, your theoretical capacity is 90 hours. But if two ongoing clients are pulling 70 of those hours, your real available capacity is 20. Not 90.

When you quote a 40-hour project assuming full team availability, you have already broken the budget before the kickoff call.

Why This Matters for Pricing Specifically

Capacity shortages do not just cause delays. They cause rate compression.

When your team is stretched thin, work leaks into nights and weekends. Junior staff cover tasks they are not quite ready for. You rush things that deserved more time. The hours climb. The effective rate drops. And the client has no idea any of this happened because the invoice looked normal.

The project might even come in on budget. But the margin is gone because the real cost of delivery was higher than what the quote assumed.

How to Run a Quick Capacity Check Before Quoting

Pull your time data from the last four weeks. For each active project, look at weekly hours logged per person. Add those up. That is your current committed load.

Then look at each person's average billable hours per week. Subtract committed hours from that number. What is left is roughly what they can absorb.

Do this for every person on the proposed project. If the numbers say you are already at 85 percent load and the new project needs consistent weekly hours, you have a decision to make before you quote.

You can price for overtime risk. You can delay the start date. You can bring in additional help and factor that cost in. Or you can quote a higher rate that reflects constrained capacity.

What you should not do is pretend the capacity problem does not exist and quote as if everyone has empty calendars.

This analysis only works if your time data is reliable. If your team logs hours in batches at the end of the week or rounds entries, the committed-load picture is blurry.

When people track in real time, using a running timer rather than memory, the data is clean enough to actually trust. You can see not just total hours but which days are heaviest, which projects are pulling more than expected, and where the slack actually lives.

That detail changes how you quote. A project that looks constrained on paper might have a natural window mid-month when existing clients go quiet. Or the opposite might be true. You only know if the data reflects reality.

Profitability Starts Before the Contract Is Signed

Most profitability problems get diagnosed after the project ends. You finish the work, check the numbers, and realize the margin was thin or gone.

But the damage usually happened at the quoting stage. The price was set without understanding the real cost of delivery, which includes not just hourly rates but availability, concentration of work, and what happens when the team is already stretched.

Capacity-aware pricing does not mean charging more for everything. Sometimes you have genuine availability and can quote confidently at your standard rate. But sometimes you do not, and the quote needs to reflect that.
